SEO Reporting: Five Numbers Instead of Forty
If your SEO report is thirty pages and you cannot say whether it is working, the report is the problem.
SEO reports are frequently long because length signals effort. Forty charts of keyword positions, a visibility index nobody can define, and a summary that concludes things are progressing. None of it answers the only question that matters: is this producing customers?
The five numbers
- Organic conversions, not sessions. Enquiries, calls, bookings, orders — the thing your business runs on.
- Non-brand organic traffic. Brand searches were coming anyway; growth in non-brand is the actual proof that SEO is finding you new people.
- Clicks and impressions on your priority queries, from Search Console, which is the only source that shows what people actually searched.
- Pages entering the top ten, month by month. This is the leading indicator that moves before revenue does.
- Indexed pages versus published pages, which catches technical problems before they become traffic problems.
The decorative metrics
- Third-party authority scores. Useful for rough competitive comparison, meaningless as a target, and gameable in ways that help nothing.
- Average position across all keywords, which blends a movement from 90 to 60 with a drop from 3 to 8 and hides both.
- Keyword counts. Ranking for four thousand terms means nothing if none of them are searched by buyers.
- Bounce rate on informational pages, where a visitor reading the answer and leaving satisfied is a success, not a failure.
The honest timeline
Technical fixes show within weeks. Content and authority take three to six months to move meaningfully, and longer in competitive markets. A report that shows dramatic gains in month one is either measuring brand traffic or measuring something that will not last. Insist on the timeline being stated at the start, so month three is not a crisis. Ask what changed on the site this month and to see it. SEO work produces artefacts — new pages, edited pages, technical changes, links earned. An agency that can only show you a report of positions may not be producing anything else.
Should we track rankings at all?
For a small set of priority terms, yes — as a leading indicator. Search results are now personalised and localised enough that any rank tracker is an approximation; use it for direction, and use conversions for decisions.
